You check your rankings, see position four for your main keyword, and feel pretty good about it. Then you look at your enquiries for the month and they have not moved.
Sound familiar?
Here is the thing. For years, ranking number one was the goal, and for good reason. If you were top of page one, the clicks followed. That link between rank and results has quietly broken, and a lot of business owners are still measuring the old thing.
Rankings still matter. But they are no longer the scoreboard. Visibility is.
What Changed in Google Search
Google no longer sends people to ten blue links and steps back. It answers the question on the page.
AI Overviews sit above the organic results. People also ask boxes, map packs, product panels, videos and featured snippets all push traditional listings further down. On a phone, position four can be several thumb scrolls below the answer someone already got for free.
The data backs that up. Ahrefs analysed hundreds of thousands of keywords and found that when an AI Overview appears in the results, clicks to the top ranking page drop by about 58 per cent compared with similar searches without one (Ahrefs, February 2026).

And search is not only happening on Google anymore. In a survey of over 1,000 consumers, 48 per cent said they had used a conversational AI tool such as ChatGPT, Claude or Gemini to help find a local business (GatherUp, Beyond The Stars, 2025). Those tools do not show your ranking. They either mention your business or they do not.

Rankings Are an Input, Not a Result
A ranking is a position on a page. It is one input. What actually pays your bills is whether the right person in your area finds you, trusts you, and gets in touch.
That is visibility. Being present, credible and easy to choose wherever your customer is looking, whether that is a Google search, a map result, an AI answer, a directory, a Facebook group recommendation or a mate saying your name.
The enemy here is not your competitor sitting one spot above you. It is invisibility. Being the best kept secret in the Shire has never made anyone money.
What Visibility Actually Looks Like
When we sit down with a business owner and map this out, visibility usually comes down to four things.
You Show Up Where the Decision Happens
For most local service businesses, that is the map pack and your Google Business Profile long before it is your homepage. A complete profile with current services, real photos, a steady stream of reviews and accurate hours does more for enquiries than moving from position five to position three.
Your Content Answers Real Questions
AI answers and featured snippets are built from clear, specific content. Vague service pages give them nothing to work with. Pages that answer the actual questions people ask, what it costs, how long it takes, what happens first, whether you cover Cronulla, get quoted and cited.
Your Business Is Mentioned in Places You Do Not Own
Local news, industry directories, supplier pages, community groups, other people’s blog posts. These unstructured mentions are a big part of how AI tools decide who is worth recommending. You cannot optimise your way to being trusted if nobody else ever says your name.
People Believe You Before They Ring
Reviews, real photos of your team and your work, clear pricing signals, a named human on the about page. Visibility without credibility just means more people scroll past you slightly higher up.
How to Measure Visibility Instead of Rank
The good news is you do not need new software. You need to look at different numbers.
Impressions and clicks, together. Google Search Console shows both. If impressions are steady or rising while clicks fall, you are still being seen, you are just not being clicked. That is the AI Overview effect, not a failure of your SEO.
Enquiries and calls, tracked by source. Phone calls, form fills, booking requests. This is the number that matters. Everything else is a proxy for it.
Google Business Profile activity. Views, direction requests, calls and website clicks straight from your profile.
Branded search volume. How many people search your business name directly. When this grows, your visibility is compounding, because people now know who to look for.
Mentions in AI answers. Ask ChatGPT or Gemini the questions your customers would ask, such as the best plumber or physio in your suburb, and see who comes up. It is not a precise metric, but it is a very fast reality check.

What This Means for Your Marketing Budget
If you are paying someone purely to move keywords up a list, ask what happened to your enquiries over the same period. A report full of green arrows and a quiet phone is not a win.
Shift the spend toward the things that create visibility. A properly maintained Google Business Profile. Content that answers real buying questions in plain English. Reviews asked for consistently rather than in a panic. Getting mentioned by other local businesses and publications. A website that makes it obvious what you do and how to contact you. A clear digital marketing strategy for service businesses helps those activities work together rather than compete for budget.
Let us be honest, this is less satisfying than watching a ranking climb. It is also what is actually working right now.
Where to Start This Month
Pick one thing. Trying to fix everything at once is how marketing ends up on the never done list when you are flat out on the tools.
- Open Google Search Console and compare impressions to clicks over the last six months. Note the trend.
- Log into your Google Business Profile and fix the weakest part, usually photos, services or review count.
- Ask your last five happy customers for a review. Just ask.
- Write down the five questions you get asked on every quote. Those are your next five pages.
That is a month of practical marketing that moves the needle more than chasing a position.
